Shade is no longer the question in Australian feedlots — three head in four now have it, and the industry has pledged the rest by 2026. With numbers on feed at a record high, the live capital decision is which structure to build. Here’s how shade cloth, partial shelter and full cover compare on cost and animal performance — and how to weigh all three on your own pens.
For most of the last decade the shade conversation in Australian feedlots was about whether. That question is now largely answered. The one that has replaced it — and the one a growing share of capital turns on — is which structure: shade cloth, partial waterproof shelter, or full covered housing. They are three very different bets on cost, asset life, and animal performance, and the gap between them is where the money is won or lost.
Shade is now widespread
In 2020 the Australian Lot Feeders’ Association launched its Shade Initiative with a public objective: every animal in a National Feedlot Accreditation Scheme (NFAS) feedlot with access to shade by 2026. The standard is precise — a purpose-engineered structure giving at least 70% UV protection, at least 1.5 square metres per head, across every pen.
By ALFA’s December 2025 reckoning, shade now sits over 75.1% of national constructed feedlot capacity — about 1.33 million head at any one time — up from 56.3% in June 2020, with Queensland out in front at 81.8%. ALFA frames the initiative as an industry leadership position, taken proactively rather than in response to regulation. Either way, the more useful question now is which structure earns its keep — and shade cloth, partial shelter and full cover deliver very different benefits for very different outlays.
And the industry keeps growing into it
This is happening while the sector expands at a pace that keeps the capital question live. In the March 2026 quarter the MLA/ALFA feedlot survey put numbers on feed at a record 1.63 million head — about 130,000 more than a year earlier — against record national capacity of 1.78 million head and utilisation near 92%, a level the industry rarely sustains. Quarterly turn-off topped one million head for the first time, and constructed capacity has grown roughly 23% since 2020.
Record utilisation against record capacity means one thing for infrastructure: pens are being built and retrofitted at a rate the industry has not seen before. Every one of those pens is an opportunity — to match the structure to the pen and its climatic conditions, and maximise the productivity of the cattle in it.
The decision has moved to structure type
With shade itself a given, operators are no longer choosing whether to cover cattle. They are choosing what to cover them with — and the three options sit a long way apart.
Part of what slowed adoption in the first place is the same thing that makes the structure choice hard now: feedlot environments vary enormously. A temperate Riverina site with cold, wet winters faces a different problem to a hot, dry Darling Downs yard, which differs again from a humid coastal operation. One solution does not fit all — the structure that pays on one feedlot can be the wrong call on the next — which is exactly why the decision has to be made against each operation’s own conditions rather than an industry average.
Basic shade cloth
The lowest capital outlay and the shortest asset life, and where most of the national adoption has gone. Its benefit is heat-load relief: cutting the radiant solar load on hot days so cattle keep eating and gaining. MLA's temperate-region shade trial (B.FLT.4013, Miller et al. 2024) measured a 0.13 kg/head/day lift in average daily gain over the warmer months under shade. Fastest payback, least all-weather protection.
Partial waterproof shelter
More capital and a longer asset life, with year-round all-weather cover that also takes wet pens out of the equation. In MLA's shade-and-shelter trial (B.FLT.4009, Lees et al. 2022), cattle under waterproof shelter exited about 12 kg heavier than unshaded cattle — and roughly 10 kg heavier than those under shade cloth — with better feed efficiency and no extra intake.
Full covered shelter
The largest capital commitment, but total environmental control — heat, cold, rain, and mud all managed — for the most consistent year-round performance. It is the design most operators are still pricing rather than building; MLA's Feedlot Covered Housing Systems manual (B.FLT.4018, 2023) is the design-and-management reference. Its economics are the most sensitive to assumptions, which is exactly why they need testing on your own numbers.
The MLA research base now spans the range — from the shade-and-shelter trial (B.FLT.4009, Lees et al. 2022) to the temperate-region shade work (B.FLT.4013, Miller et al. 2024), which put the payback on shade capital at between two and ten years depending on build cost and carcase price, to the covered-housing design manual (B.FLT.4018, 2023). The numbers exist. What they don’t do is tell any individual operator which structure clears the hurdle on their pens.

A 10,000-head feedlot on the Darling Downs has a different answer than a 5,000-head operator in the Riverina, and both differ from a Wimmera grain-finisher with cooler winters but wetter pens.
